You ask three agencies what AI automation costs. One says Rs 15,000. One says Rs 400,000. The third says "it depends, let's schedule a call." All three can be telling the truth, and that is exactly why budgeting for it feels impossible.
This guide puts real PKR ranges on the page. It covers what you pay to build, what you pay every month to keep it running, the fees nobody mentions until the invoice arrives, and how to tell whether the spend will pay back. If you are still deciding what to automate, start with our guide to AI automation for businesses in Pakistan. This article is about the price tag.
A note on the numbers. The ranges below are planning estimates, built from public freelancer and agency listings, WhatsApp provider pricing and an exchange rate of roughly Rs 280 per US dollar. They are not quotes. Your scope decides the final figure.

How Much Does AI Automation Cost in Pakistan?
For a typical small or mid-sized business, a first AI automation costs Rs 25,000 to Rs 300,000 to build and Rs 3,000 to Rs 35,000 a month to run. WhatsApp assistants and multi-system AI agents sit above that range.
|
What you are buying |
One-time build |
Running cost per month |
Typical timeline |
|---|---|---|---|
|
Simple workflow (2 to 3 tools, no AI) |
Rs 25,000 to 100,000 |
Rs 3,000 to 10,000 |
3 to 10 days |
|
AI-assisted workflow (1 to 2 AI steps) |
Rs 80,000 to 300,000 |
Rs 8,000 to 35,000 |
1 to 3 weeks |
|
WhatsApp AI assistant with human handover |
Rs 150,000 to 600,000 |
Rs 20,000 to 75,000, plus Meta message fees |
3 to 6 weeks |
|
Custom multi-system AI agent (CRM, ERP, WhatsApp) |
Rs 500,000 to 2,500,000+ |
Rs 50,000+ |
6 to 12+ weeks |
The build cost is a one-off. The running cost never stops, and it is the number most buyers forget to budget for.
Why Do AI Automation Quotes Range From Rs 5,000 to Rs 5 Million?
Both ends of that range are real. They are just selling different things.

The cheap end is not a scam. It is a narrow job: one workflow, your own tool subscriptions, no monitoring, no support after delivery. One Fiverr listing says plainly that tool subscription costs are not included in the price. The expensive end includes discovery, integrations, security, testing, documentation and someone responsible when it breaks.
Five things move your quote more than anything else:
- Scope. One workflow or six. Each extra branch, approval step and exception rule adds build time.
- Integrations. Connecting Google Sheets takes an hour. Connecting a local ERP with no API can take weeks.
- Data readiness. Duplicate customers, half-filled records and notebook-based data must be cleaned before any AI can use them.
- Reliability level. A workflow that retries on failure, alerts you and logs every action costs more than one that simply runs.
- Who owns it afterwards. Delivered workflow files you maintain yourself cost less than a managed system someone monitors.
AI Automation Cost by Type: 4 Pricing Tiers
Tier 1: Simple Workflow Automation (Rs 25,000 to 100,000)
Rules only. A form submission creates a CRM record, sends a WhatsApp notification and adds a row to a sheet. No AI model involved. This is the right starting point more often than people expect, because a plain rule is cheaper, faster and more predictable than a model. Platforms like n8n make this fast, which is why our n8n business process automation work usually starts here.
Tier 2: AI-Assisted Workflow (Rs 80,000 to 300,000)
One or two AI steps inside an existing process: reading incoming emails and classifying them, extracting fields from invoices, scoring new leads, drafting follow-ups for a person to approve. The price rises because the AI step needs prompt design, testing on your real messy data and a fallback when it is unsure. A good example is AI lead qualification and follow-up, where the model only does the reading and scoring and everything around it is ordinary automation. See our AI agent and workflow automation service for how this is scoped.
Tier 3: WhatsApp AI Assistant (Rs 150,000 to 600,000)
An assistant that answers customers in English, Urdu or Roman Urdu, looks up orders, captures leads and hands over to a human when it should. The build includes your knowledge base, WhatsApp Business API setup, escalation rules and testing with real customer messages. Running costs include the provider's platform fee and Meta's per-message charges, covered below. For what to automate and what to keep human, read AI customer support automation in Pakistan and our service page on AI chatbots and support automation.
Tier 4: Custom Multi-System AI Agent (Rs 500,000 to 2,500,000+)
An agent that works across your CRM, ERP, WhatsApp and internal tools, makes bounded decisions and escalates exceptions. Most of the cost is integration and guardrails, not the AI. If your systems do not talk to each other yet, budget for CRM and ERP integration first, because an agent with nothing to read and nowhere to write is just an expensive chat window.

Monthly Running Costs: The Number Buyers Forget
A workflow is not a purchase, it is a subscription to a system that has to stay alive. These are the recurring costs behind almost every setup.
|
Running cost |
Typical range per month |
What drives it |
|---|---|---|
|
Workflow platform and hosting |
Rs 3,000 to 10,000 |
Cloud plan or your own server; task volume |
|
AI model usage |
Rs 2,000 to 25,000 |
Messages processed per day and how much text the model reads each time |
|
WhatsApp provider platform fee |
from about Rs 14,000 |
Provider, number of agents, chatbot sessions |
|
Meta WhatsApp message fees |
Depends on volume (see below) |
Mostly how many marketing broadcasts you send |
|
Monitoring and maintenance |
Rs 10,000 to 40,000 |
Number of workflows; whether someone is on call |
Two points on this table. First, AI usage is billed per use and usually in dollars, so a workflow handling 50 messages a day and one handling 5,000 have very different bills. Second, self-hosting your workflow engine on your own server can remove per-task platform pricing and keeps data in-house, but you then pay for the server and for someone to maintain it. That trade-off is covered in our self-hosted deployment and DevOps service.
WhatsApp Automation Cost: What Meta and Your Provider Charge
For most Pakistani businesses, WhatsApp is where automation earns its keep, and it is also where costs are least understood. There are three separate charges: the build, your provider's platform fee, and Meta's per-message fee.
Based on one provider's 2026 Pakistan rate calculator (at Rs 278 per dollar), Meta's per-message fees look like this:
|
Message type |
Fee per message |
|---|---|
|
Marketing (promotions, broadcasts) |
Rs 13.15 |
|
Utility (order updates, reminders) |
Rs 1.50 |
|
Authentication (OTP codes) |
Rs 1.50 |
|
Service (customer-initiated chats) |
Free |
The lesson is in the gap. A promotional broadcast costs almost nine times a utility message, so 1,000 marketing messages cost about Rs 13,150, while 2,000 order-update messages cost about Rs 3,000. A support assistant that mostly answers customers who message first is cheap to run. A bot used mainly for blasting offers is not. Rates change, so check Meta's official pricing before you commit.
One warning that affects cost indirectly: connecting an unofficial tool to a personal WhatsApp number looks cheaper, but it risks a ban on the number your business depends on. We explain the proper route in our guide to WhatsApp AI automation in Pakistan.
Hidden Costs That Show Up After the Quote
- Dollar billing. AI models and most automation platforms charge in US dollars. A 2026 Densight Labs analysis reported by ProPakistani found that a Rs 6,000 AI subscription equals about 15 percent of Punjab's minimum wage, against 0.4 percent of an illustrative US salary. When the rupee moves, your monthly bill moves with it.
- Tax. Services in Pakistan are taxed provincially, and one 2026 guide lists reduced IT-services rates in Punjab (5 percent) and Sindh (3 to 8 percent on opt-in). Payments to foreign providers can also attract withholding tax. Rules on digital services have changed more than once recently, so ask every vendor whether the quote includes tax and confirm with your accountant.
- Data cleanup. Duplicate customers and notebook records must be fixed before AI can use them. If your data lives in spreadsheets, read when to move from Excel to a CRM or ERP before you budget for automation.
- Legacy systems. An ERP or accounting tool without an API turns a one-week job into a multi-week integration.
- WhatsApp approval time. Business verification and template approval take longer than most buyers expect, which pushes your go-live date and your project cost.
- Silent failures. Automation breaks quietly when a credential expires or an API changes. Without monitoring, you find out from a customer, so maintenance is not optional.
- Paying for foreign tools. Check early that your company card or bank can pay for foreign subscriptions. A stalled payment can stop a live workflow.
Freelancer, Agency, In-House or Ready-Made Tool: Which Costs Less?
There are four ways to get this built, and the cheapest upfront is rarely the cheapest over a year.
|
Option |
Typical cost |
Best for |
Watch out for |
|---|---|---|---|
|
Freelancer |
Rs 5,000 to 140,000 per workflow (marketplace listings above) |
One clearly defined workflow |
Support after delivery; you usually supply the tool accounts |
|
Agency |
Tier 2 and above from the ranges in this guide |
Multi-system work that must stay reliable |
Ask exactly what is included: testing, monitoring, documentation, handover |
|
In-house developer |
Salary plus tools |
Steady, ongoing automation work |
Hard to justify for a handful of workflows |
|
Ready-made tool |
WATI from about $49 per month and ChatDaddy Pro about $79 per month, per ChatDaddy's 2026 guide, roughly Rs 13,700 and Rs 22,100 |
Standard WhatsApp support and CRM needs |
Limited customisation; pricing often grows per agent |
For most small and mid-sized businesses the sweet spot is a configured workflow on an existing platform, not custom software. Build custom only when you hit a real limit. The same logic applies to systems, which we cover in custom CRM vs ready-made CRM.

Is AI Automation Worth It? A Pakistan-Specific ROI Check
Here is the uncomfortable part most cost guides skip. Labour in Pakistan is relatively cheap, so justifying automation purely by "saving staff time" often fails on paper.
Take the maths from the Densight Labs analysis: a Rs 60,000-a-month employee needs to save about 48 minutes a day to cover a Rs 6,000 monthly subscription. Now apply the same logic to a support assistant (illustrative numbers):
- Build cost: Rs 200,000. Monthly running cost: Rs 25,000.
- It saves 2 hours a day of a Rs 60,000 salary, which is about Rs 15,000 a month in labour value.
- Result: Rs 15,000 of value against Rs 25,000 of running cost. On staff savings alone, this never pays back.
Now measure the same kind of project against revenue that is leaking today (also illustrative):
- A cash-on-delivery store ships 3,000 orders a month. Confirming orders automatically before dispatch cuts returned parcels by 5 percentage points, which is 150 fewer returns.
- At Rs 600 lost per failed delivery, that is Rs 90,000 a month recovered.
- Subtract Rs 25,000 running cost for a net gain of Rs 65,000 a month. A Rs 200,000 build pays back in about three months.
The formula is simple: monthly value minus monthly running cost gives your net gain, and build cost divided by net gain gives your payback in months. Plug in your own numbers. The strongest cases in Pakistan usually involve money that is leaking, not salaries that are shrinking: slow lead follow-up (how AI lead qualification works), failed COD deliveries (AI automation for online stores) and missed WhatsApp inquiries. 9 Questions to Ask Before You Accept Any Quote
Two quotes for "the same thing" are rarely the same thing. Ask every vendor:
- What exactly is included: build, testing with my real data, documentation, training, handover?
- Which subscriptions (workflow platform, AI model, WhatsApp provider) do I pay myself, and roughly how much per month?
- Is the price fixed, or hourly with a cap? What happens when I request changes?
- Who monitors the workflow after launch, and how fast do they respond when it breaks?
- Will the workflows run in my accounts, and will I own the files if we stop working together?
- Where does a human review the output before it affects a customer or a payment?
- How will you test the awkward cases, such as angry customers and messy Roman Urdu messages?
- Does the quote include tax, and in which currency will recurring costs be billed?
- How will we measure success after 30 days?
A vendor who answers these clearly is usually worth a higher price than one who answers "it depends" to all of them.
Frequently Asked Questions
How much does an AI chatbot cost in Pakistan? A WhatsApp AI assistant with a knowledge base and human handover typically costs Rs 150,000 to Rs 600,000 to build, plus monthly platform, AI usage and message fees. Simpler website FAQ bots cost less. The range depends mostly on integrations and how much testing the bot needs.
Can I get AI automation for under Rs 50,000? Yes, for one simple workflow connecting two or three tools. Expect to pay for your own tool subscriptions, expect limited support after delivery, and expect the workflow to handle only the clean cases. Marketplace listings from Pakistani freelancers start far below this figure, but they cover narrow jobs.
Is n8n free to use? n8n can be self-hosted, so you pay for the server and maintenance instead of per-task platform fees. Cloud plans are paid. Either way, the real cost is the time to design, test and maintain the workflows. See our n8n business process automation page for how we approach it.
Why is WhatsApp automation more expensive than a website chatbot? Because it adds the WhatsApp Business API setup, a provider platform fee, template approvals and Meta's per-message charges on top of the build.
How long does it take to pay back? That depends on what you measure. Projects that recover leaking revenue, such as slow lead follow-up or failed COD deliveries, can pay back within months. Projects justified only by saving staff time often do not, because labour costs are low relative to dollar-priced tools.
Will I pay in rupees or dollars? Your build fee is usually quoted in rupees by a local vendor. Recurring costs for AI models and many platforms are billed in dollars, so ask how your vendor handles exchange-rate changes.
Not Sure Which Tier Fits? Start With One Process
If you cannot tell which tier fits, the fastest way to a real number is to describe one repetitive process: where it starts, which tools it touches, how many times a day it runs and what goes wrong. Send it to us through the contact page and we will tell you honestly whether it needs a simple workflow, an AI step or something bigger. You can also see examples of what we have built on our work page, or explore our AI agent and workflow automation service.
